The situation

Our client is a strategic corporate partner whose operations had grown far more complex than the tools running them. Different teams used different platforms, a sales tool here, a spreadsheet there, a third-party service for delivery, and email holding the whole thing together. None of these systems talked to each other, so people did.

Every day, staff re-keyed the same information from one platform into another: a lead captured in one system, retyped into a tracking sheet, copied again into the delivery tool, and summarised by hand for the weekly report. Each hop was a chance to introduce an error, and errors were common, mismatched records, duplicated leads, and numbers that didn't reconcile between systems.

The cost wasn't only the wasted hours; it was the blindness. Because data lived in fragments across disconnected tools, leadership couldn't get a straight answer to basic questions, how many leads are in the pipeline right now, which are stalling, how is delivery tracking against target, without someone spending a day assembling a spreadsheet that was already out of date by the time it was read.

The discovery phase

We started by mapping how data actually moved through the business, every system, every hand-off, and every point where a human retyped something a machine could have carried. What we found:

  • Fragmented systems: four core platforms plus several spreadsheets, none integrated, each holding a partial version of the truth.
  • Manual re-entry: roughly 34 hours a week across the team spent copying data between tools rather than acting on it.
  • Data quality: frequent duplicates, mismatched records, and reconciliation gaps that eroded trust in every report.

What we built

1. A bespoke CRM as the single source of truth

Rather than force the business into an off-the-shelf tool, we designed and built a custom CRM around how the team actually works. It became the system of record, every lead, contact, deal, and delivery milestone in one place, with a data model that fit their operations instead of fighting them. Records are validated and deduplicated on entry, so the "same lead in three systems" problem simply stopped existing.

2. An automated lead pipeline

We built an automated lead pipeline on top of the CRM: new leads are captured, scored, routed to the right owner, and moved through defined stages without anyone copying anything. Stalled leads surface automatically with alerts, so nothing sits untouched between systems anymore. The pipeline is now a single, live view instead of a reconstruction someone builds on Friday afternoon.

3. Seamless API integrations across the stack

The heart of the project was connecting the previously disparate tools. We engineered API integrations linking the CRM to the client's third-party delivery and communication platforms, so data written in one place propagates everywhere it's needed, automatically, in near real time. The 34 hours a week of manual re-entry disappeared because the machines started doing the carrying.

4. Real-time KPI dashboards & reporting

To turn all that connected data into decisions, we deployed KPI dashboards tailored to the client's specific operational metrics, pipeline value and velocity, conversion by stage, delivery against target, and platform usage. The dashboards update in real time and let leadership drill from a headline number down to the underlying records, replacing the weekly hand-built report entirely.
