The situation

ClearPath Clinic is a physiotherapy practice in Toronto with six clinicians and two front-desk staff. They had a strong patient base, solid clinical outcomes, and a reputation built over eight years — but the back office was breaking under the weight of manual work.

The operations audit

What we built

1. Automated appointment reminder sequences

We replaced the manual phone calls with a three-touch SMS + email reminder sequence: 48 hours out, 24 hours out, and 2 hours before the appointment. Each message includes a one-tap confirm/cancel link. Cancellations trigger an automatic slot-release back into the scheduling system and a waitlist notification to any patients on hold for that time.

The no-show rate dropped from 28% to 7% within the first month — not because reminders are magic, but because two-tap confirmation on a phone is infinitely easier than returning a voicemail. People cancel when cancelling is easy, which means the slot gets filled instead of wasted.

2. Digital intake automation

New patient bookings now trigger an automatic intake packet via email 48 hours before the appointment. The form is mobile-optimised, takes under 5 minutes to complete, and syncs directly to the patient record in Jane App. Clinicians arrive for appointments with complete intake data already in the chart. The form completion rate went from ~55% to 94%.

3. AI-powered insurance tracking

We built an automation that monitors the clinic's insurance inbox, parses EOBs and pre-authorization responses using an AI extraction layer, and updates patient records with status and next-action flags. Cases requiring human follow-up surface in a daily digest — the admin team now spends 20 minutes reviewing flagged items rather than 3 hours making calls.

4. Automated daily reporting dashboard

At 5:00pm every day, an automation pulls data from Jane App, the accounting integration, and the insurance tracker, and populates a live dashboard. The clinic director sees appointments, revenue, no-shows, insurance status, and week-over-week trends — without anyone spending 35 minutes copying numbers between spreadsheets.

5. Post-visit care sequences

Patients now receive a follow-up message 24 hours after each appointment — a brief check-in, their home exercise summary if provided, and a rebooking prompt when the clinician has indicated a follow-up is needed. The rebooking click-through rate averaged 34% in the first quarter, meaningfully improving patient retention.
